People speak of “the art market” as if it were one place with one price. It is two markets that touch at the edges. Understanding which one you are standing in explains almost everything about the number on the label.

The primary market: the first sale

When a work leaves the studio for the first time, it is sold on the primary market: by the artist’s gallery, at a fair, or by the artist directly. The price is set by the artist and the gallery together, usually from a list that grows slowly with the artist’s career (a drawing costs this, a canvas of that size costs that) and is the same for every buyer. The gallery typically keeps half; the artist receives the other half. That is how galleries pay for shows, fairs, shipping and the years when nothing sells.

The two markets — Understand the art market: primary, secondary and where prices come from

The secondary market: the resale

When a work that has been owned is sold again, it is on the secondary market: at auction, through a dealer, or privately. Here nobody sets the price; demand does. A work by an artist with museum shows, strong gallery representation and few works available will sell far above its primary price; one by an artist who stopped exhibiting may sell below it. The documents (certificate, invoices, exhibition history) are what let a secondary buyer trust the object, which is why we insist on them at the first sale.

Who does what

Galleries build careers: they choose artists, produce shows, place works with collectors and museums, and hold the price list. Their programme is the strongest signal in the market.

Fairs compress a year of gallery visits into four days. Prices are gallery prices; the advantage is comparison.

Auction houses sell what already exists, publicly, with results anyone can read. They set the visible secondary prices, but only for artists with enough supply to auction.

Advisors (including us) sit on the buyer’s side: they read the signals, negotiate, check documents and handle logistics.

How to read a price

A primary price is a function of size, medium and the artist’s stage; it is fair by construction and rarely negotiable beyond a courtesy. A secondary price is a function of scarcity and demand; it is an argument, and the documents are the evidence. When a primary price is far above what comparable works by the artist have made at auction, ask why. When it is far below, ask faster.

What moves prices, in order

Museum exhibitions and acquisitions.

Representation by galleries with strong programmes, in more than one city.

Presence at the fairs that matter for that scene.

Scarcity: how many works exist and how many are available.

Condition and provenance of the particular work.

The primary market rewards those who look early; the secondary market rewards those who kept the papers. A good collector does both.
